A home-goods brand runs its support inbox through a shared helpdesk, and for months the same tag keeps surfacing at the top of the weekly report: order changes. Wrong size, wrong address, a color swap before anything ships - about 600 of these a month, each one a few minutes of an agent's time before the customer gets an answer. The team installs a self-service order editing app specifically to make that number smaller, and it works: two months later, order-change tickets are down to about 120 a month. The founder pulls up the P&L expecting an easy sentence for the board update - the app paid for itself in ticket savings alone - and the arithmetic doesn't quite get there. Ticket deflection is the number every order-editing pitch leads with, and it's real - but it's exactly half of what the app actually changed. The other half was never a support cost to begin with, which is precisely why it's the half that gets left out of the ROI math almost every time.
The savings ticket deflection alone doesn't count

A support ticket is the cost you can see because it has a queue and a timestamp. A canceled-and-reordered payment fee is the cost you can't, because it was never labeled as belonging to the order-change problem in the first place.
A worked example
Take the home-goods brand's numbers specifically: 600 order-change contacts a month before launch, a fully-loaded support cost of $6 per ticket handled, and an average order value of $85.
- Tickets deflected: roughly 80% of order-change contacts now resolve without reaching an agent - 480 tickets a month, in line with the self-service completion rate a well-configured edit flow typically holds
- Support labor saved: 480 × $6 = $2,880 a month
- Edits that would previously have needed a cancel-and-reorder: of those 480, about 150 changed the order total enough that the old manual process would have required it - a swap to a different-priced variant, an added item, a quantity change
- Payment fees preserved: 150 × $85 average order value × 2.2% average processing fee ≈ $280.50 a month
- Total monthly savings: $2,880 + $280.50 = $3,160.50

The support-labor line alone ($2,880) already clears the plan's cost by more than 150x. The fee-preservation line ($280.50) looks small next to it - until it's the line nobody was tracking at all, on a report the ticket-deflection number never touches.
How to calculate this for your own store
- Get a real pre-launch baseline of order-change contacts from your helpdesk - tag address changes, size or variant swaps, quantity changes, and cancellations as one category before you launch, not after, so the before-and-after comparison is measuring the same thing twice
- Price your fully-loaded cost per ticket - agent time plus the share of tooling and management overhead a ticket actually consumes, not just the wage for the minutes spent typing
- Separate deflected tickets from edits that involve a price change - only the second group would have gone through a cancel-and-reorder under the old process, so only that group carries a fee-preservation saving
- Use your store's own average order value and actual payment processing rate for the fee-preservation line, rather than borrowing a number from someone else's report - a store running mostly Shop Pay and a store running mostly manual card entry are preserving different percentages
- Recalculate quarterly, not once - order-change volume moves with your catalog and your return policy, and a payback number from launch month gets stale fast if nobody revisits it
