Loft & Anchor switches on self-service order editing across its full 200-SKU catalog on a Friday afternoon, leaves the edit window at the app's default 24 hours, and calls the launch done. The link works. A customer clicks through from her confirmation email, changes a shipping address, and the order updates instantly - no ticket, no wait. The dashboard looks like a win the first week. Then a customer swaps a $40 table lamp for a $180 floor lamp three hours before the warehouse's real fulfillment cutoff, an address edit reaches a label that's already printed, and a payment retry on the price difference fails silently with no second attempt and no note anywhere a support agent can find. Nobody decided any of that would happen. Nobody decided the opposite, either - the defaults just ran, in public, on real orders.
Loft & Anchor didn't launch order editing badly. Installing the app, publishing the link, leaving the window at 24 hours - that part took an afternoon, and every step of it worked. The mistake is treating that afternoon as the launch. Almost none of what determines whether the flow actually cuts tickets happens on the day the link goes live. - Decide what happens on a failed upcharge before the first one happens - hold the edit until payment clears instead of applying it and hoping, and make sure a failed attempt shows up somewhere a support agent can actually find
- Cap which items are eligible for a swap at launch - exclude anything that changes shipping class, freight cost, or fulfillment method until the approval queue has enough volume to show which swaps are routine and which need a human every time
- Turn on an audit trail before the first edit runs, not after the first dispute - a timestamped record of what changed, who approved it, and what was charged is what actually settles a chargeback in the merchant's favor
